I think in game friends isn't a bad idea and has a lot of potential. I think adding a search bar to the friends list would be very helpful for finding people in a very long list. I also think showing people who are currently playing the game with a certain status like "in game" or "online". It might also be good to just have an instant invite button so you don't have to friend someone every time and so your friends list doesn't get too long.
